THE BUSINESS

Solina is an international leader in customised food solutions, headquartered in France and backed by private equity. Operating across Europe, the Americas and Asia, the company combines local intimacy with global efficiencies. Sustained growth depends not only on innovation and acquisitions, but on building a culture that unites diverse teams across geographies. Since 2019, Coode has partnered with Solina to accelerate this journey.

THE CHALLENGE

Solina’s rapid growth created complexity. The task was to unite newly acquired businesses, expand globally, and maintain customer intimacy, all while embedding consistency and alignment. The leadership team needed to model a culture that supported agility without sacrificing coherence, ensuring that teams across continents felt part of one Solina story.

“In partnership with Coode, we have been able to integrate our acquisitions, expand internationally, and build a culture that empowers both local teams and global collaboration. This work has been critical in uniting Solina behind one story and enabling our growth journey.”

THE APPROACH

Guided by Coode’s belief that strategy succeeds only when culture and leadership align, we:

  • Strategic narrative: Articulated Solina’s Purpose, Ambition, Strategy, Structure and Culture into a clear story, socialised across the business to shape day-to-day decisions.
  • Operating model & culture: Designed a model that balanced global efficiency with local agility, embedding cultural principles to drive international expansion.
  • Leadership alignment: Supported the Executive Leadership Team to evolve andvupskill, while aligning wider leadership populations to role-model the behaviours that bring culture and strategy to life.

More case studies

The Financial Services Compensation Scheme (FSCS) recognised that strengthening its executive team would be critical to delivering its strategy. While its leaders brought significant individual expertise, there was an opportunity to create a more integrated, high-performing team that was greater than the sum of its parts, while establishing the ways of working and leadership behaviours needed to support this.
In 2022, a new CEO took to the helm of Concurrent Technologies Plc, an organisation that was well-established in its niche but had hit a plateau. The business had no formal leadership team, with most key decisions previously made by the former CEO. There had been little emphasis on leadership development, and the company lacked the ambition to grow.
In late 2020, No7 Beauty Company was launched as a standalone consumer packaged goods company under the Walgreens Boots Alliance to maximise its commercial opportunity. The business was in ‘recovery mode’ from the effects of the pandemic, and Mark Winter was appointed as a new Managing Director to lead the company.
